Standardize definitions before dashboards

A multi-location system becomes noisy when each site names products, units, waste, labor, or sales periods differently. Agree on a small dictionary first, then copy the same workbook structure to every approved location.

  • Choose one unit for each critical input.
  • Define the close day and period boundaries.
  • Record who owns each definition and who can change it.

Compare the same close, not isolated totals

Compare sales, direct cost, waste, labor, margin, and reorder signals using the same period and the same formula. A higher total does not automatically mean a healthier location; the decision comes from the comparable line and its cause.

Roll out one rule at a time

Start with a 30-day pilot. Assign one owner per location, document one action after each weekly close, and review exceptions before adding more controls. The goal is a repeatable operating rhythm that a team can use without rebuilding the system at every site.

  • Keep the master copy separate from working copies.
  • Limit access to the purchaser's organization and approved staff.
  • Record the evidence that will show whether the rollout improved the next close.
